Opportunity

The Bosco’s booth software and hardware had not been updated in seven years. As a result, our experiences were slow to process, produced low res outputs, and relied on outdated software and formats that limited creative capabilities.

Process

I led a cross-functional initiative spanning hardware, software, and creative to modernize our technology end to end.

  • Hardware evaluation & selection
    • Tested new cameras to identify optimal technical compatibility, image quality, and familiarity for our team. Selected new camera hardware and computers that met updated performance requirements.
  • Modernized processing pipeline
    • Replaced outdated image processing scripts
    • Transitioned from compressed GIFs to MP4s—dramatically improving quality, performance, and file sizes
    • Created new AI image2image processing pipeline, with compatibility with all leading models, including GPTImage, Nano Banana, Flux
  • Creative system updates
    • Retooled our After Effects templates to be compatible with the latest version of AE, unlocking new plugins and features
    • Rebuilt capture workflow around Capture One, giving us rock solid camera tethering and pro photography features for image adjustments
  • Quality assurance & testing
    • Led extensive QA across booth software and updated backend server systems developed by a freelance engineering team, ensuring stability, performance, and production readiness.

Results

  • 2× output resolution compared to the previous booth system
  • 50% faster processing time, improving guest experience and throughput
  • Fewer technical issues across the board
  • A future-proofed platform that supports higher-quality and more capable creative outputs
